What a character reference sheet is

A character reference sheet is a single-page document showing a character from multiple angles — usually front, 3/4 turn, side, and back — plus an expression grid and wardrobe details. Traditional animation studios started using them in the mid-20th century so every artist across a large team could draw the character consistently across hundreds of frames and episodes.

In AI comic and image work, the reference sheet plays a similar role but for a different audience: instead of a human artist, an AI model conditions on the sheet as an image input. The sheet locks the character's face structure, hair, defining features, and outfit — the model then generates new poses and scenes anchored on that reference.

Without a reference sheet (or an equivalent character-anchor technique), diffusion models drift across generations because each image is built from scratch — no memory of previous outputs. A reference sheet is the persistent visual identity the model can pin its generation to.

The 2026 baseline — Nano Banana / Gemini 2.5 Flash Image

Nano Banana (Google's Gemini 2.5 Flash Image) shipped in 2025 and changed the character consistency baseline overnight. Near-zero-shot character reference — feed one image, get consistent renders across new scenes without training a LoRA or engineering prompts.

How to use it: upload a clean character reference image (single character, front-facing, clear features), then prompt for new scenes with the character. Available through Google AI Studio, Gemini API, and many downstream tools that integrate Gemini 2.5 Flash Image.

Its limits: still drifts on extreme angles (character viewed from directly above or below), micro-detail outfit consistency (specific jewelry patterns, complex embroidery), and ensemble scenes with 3+ characters where identities can bleed between characters. For those cases, LoRA training or job-scoped tools like TaleAtelier still outperform.

For the free-tier route, Nano Banana is currently the strongest option — better consistency than Midjourney free trial, better than DALL-E 3, better than Stable Diffusion without a custom LoRA.

How to keep the same character in Midjourney: use --cref [image_url] --cw [0-100] where cref is your reference image URL and cw controls how strictly the character locks. Weight 100 locks face + clothing + pose; weight 50 locks face only; weight 0 is style-transfer. Best results on v6.1 and above with a clean character reference sheet as the cref input.

Setup: upload your reference sheet to Discord or a public URL, copy the image link. In your prompt, append --cref [link] --cw 50. Start at cw=50 (face only), increase to 100 if you also want outfit locked.

Weight tuning: cw=100 locks everything including pose (limiting for scene variety); cw=50 locks face + hair identity only (recommended default); cw=0 locks nothing (style-transfer mode). Most character-consistency work sits at cw=30-50.

Common failure: using a reference sheet with multiple characters — Midjourney blends identities. Fix: crop the reference sheet to one character at a time.

Stable Diffusion, Flux, ComfyUI, and open-source model consistency

Stable Diffusion: IP-Adapter is the standard character-reference method for SD 1.5 and SDXL — feed a reference image alongside your prompt, IP-Adapter conditions the generation on the visual features. Combine with a character-specific LoRA for tighter identity lock. ControlNet openpose can additionally lock body pose across generations.

Flux: flux-redux (Black Forest Labs' official character reference tool) does character reference for Flux. Ranks between IP-Adapter and Midjourney cref for consistency; cleaner outputs than SD 1.5, less consistent than a trained Flux LoRA.

ComfyUI: dedicated character-consistency workflows live on Civitai and OpenArt community pages. Node-based pipelines let you combine IP-Adapter + ControlNet + LoRA for very tight consistency, at the cost of a steep learning curve. Best for users already deep in the ComfyUI ecosystem.

Ideogram & Krea: both ship character-reference / consistency features as of 2026, with varying maturity. Ideogram's consistency is seed-based (limited); Krea has a beta character consistency feature. Verify current status on each vendor before committing a project to either.

DALL-E, Sora, ChatGPT, Leonardo, and Runway character consistency

DALL-E 3: seed-based consistency — reuse the same seed value across generations to hold the character somewhat stable. Weakest of the modern models for identity consistency; DALL-E 3's strength is prompt adherence, not character reference. Better as part of a hybrid workflow (design character in DALL-E, refine consistency elsewhere).

Sora: character consistency for video generation is an active research area — Sora has improved dramatically through 2025-2026, but still drifts across long shots. Reference-image conditioning helps for short clips (under 10 seconds); longer generations require post-production stitching.

ChatGPT (image generation): uses DALL-E under the hood; same seed-based consistency limitations apply. Convenient for quick character iteration within a ChatGPT conversation; not the tool to reach for on multi-panel comic work.

Leonardo: character reference is a built-in feature — upload a reference image, tune the consistency slider. Ranks similarly to Midjourney cref for identity consistency. Good middle ground between Midjourney (Discord workflow) and a full-comic tool (built-in pipeline).

Runway: character consistency features for video generation; same trajectory as Sora — improving fast, still drifts across long shots. Best-of-class for character-consistent video-to-video transformations as of 2026.

LoRA training

Character LoRA training — advanced consistency

What a LoRA is: Low-Rank Adaptation — a small model layer trained on 15-30 images of your character. Once trained, the LoRA layers onto a base model (SDXL, Flux) and lets you generate the trained character with a specific trigger word in your prompt. Very high consistency; the model has seen your specific character during training.

When it's worth the time: you plan to generate 100+ images of the same character (commercial comic series, ongoing webtoon, character-driven animation). For one-off avatars or short comics, LoRA training is overkill — reference systems (Nano Banana, Midjourney cref) get you there faster.

How to train one: easiest: Civitai's browser-based trainer (free with account, uses Civitai credits). Advanced: Kohya SS locally or on Replicate ($5-$15 per training run). Time: 2-4 hours from image prep to trained LoRA.

Training data: 15-30 images of your character in varied poses, lighting, and contexts. All same character. Auto-caption with BLIP or similar; hand-caption for tighter control. Consistent trigger word (e.g., miralkora) that's non-conflicting with base model vocabulary.

How to make a consistent AI character — 5 steps

  1. Design or download the reference sheet. Grab the free template above; fill in front / 3/4 / side / back views + expression grid + wardrobe. Or generate a sheet with an AI character creator, then clean up.
  2. Pick your technique. Match your use case to one of the 5 techniques via the decision tree above. Don't skip this — using master prompt when you need LoRA-grade consistency wastes hours.
  3. Test consistency across 5 generations. Generate the same character in 5 different scenes. Face still recognizable? Outfit stable? If face drifts, refine the reference sheet or upgrade technique. If outfit drifts, add wardrobe strip.
  4. Lock the reference for your project. Save the working reference sheet as your project's canonical file. Feed the same URL to Midjourney cref, the same image to IP-Adapter, or upload to your job-scoped tool.
  5. Regenerate individual panels as needed. When one panel misses, regenerate that panel with the same reference. The anchor stays locked; you're just rolling for a better composition on that specific frame.

    Reference sheet too vague (multiple faces, unclear features)

    A reference sheet with three unclear head sketches and no distinguishing marks gives the model nothing to anchor on. Fix: one clean face, one clean side, one clean 3/4, plus 2-3 defining features called out visually (scar, freckles, specific eye color).

    Overloading the prompt with too many identifying details

    'Warrior with red hair, green eyes, blue tattoos, silver earrings, gold necklace, purple cloak, leather boots, brown belt, iron gauntlets, healed scar over left eye…' The model prioritizes surface details and loses the face. Fix: 3-5 identifying details max; the rest lives on the reference sheet, not in the prompt.

    Using different aspect ratios per generation

    Swapping between 1:1, 3:4, and 16:9 breaks internal composition consistency — the model reframes the character each time, which cascades into face drift. Fix: pick one aspect ratio for a series and stay in it.

    Forgetting the wardrobe strip on your reference sheet

    Face locks; outfit drifts. Common failure mode: character face is recognizable across panels but wearing a subtly different jacket in each one. Fix: reference sheet must include the primary outfit as a labeled item, plus any alternates the character will wear.
